What cutoff means
Amazon’s peak “inbound dates” are arrival targets at fulfilment centres for Prime-badge readiness during an event — not the day you pass freight to a carrier. Shipments can still check in later; you lose the readiness guarantee for the event window. Re-read the live Seller Central notice for your marketplace before briefing logistics.
Verified 2026 dates
UK: Amazon’s Seller Central UK peak-season 2026 forum post lists Black Friday Week arrival by 28 October 2026 for the UK (other EU often 21 October). Festive peak fulfilment fees for UK/Germany are described for 15 October 2026–14 January 2027 — separate from the cutoff.
US: Amazon’s Seller Central US Holiday 2026 forum post lists BF week/Cyber Monday arrivals of 14 Oct (AWD), 21 Oct (FBA minimal splits), 28 Oct 2026 (FBA Amazon-optimised splits, most sellers). Peak fee window likewise described as 15 Oct 2026–14 Jan 2027 with a per-unit uplift and fuel/logistics surcharge.
If you are past those arrival targets with empty FBA, use the recovery paths below.
24-hour triage
- ASINs that OOS before 1 Dec at peak rate.
- Inbounds in transit/receiving.
- Restock limits / capacity.
- Per ASIN: transfer, FBM, MCF, throttle ads, or accept OOS.
Transfer from warehouse or 3PL
Send heroes first in clean case packs. Include appointment and receiving in the clock. Size with the FBA send-in calculator.
FBM backup
Enable FBM where the 3PL can hit handling times. Prime loss can still beat a dead listing in the most expensive CPC week of the year.
Protect the shared pool
If Shopify/eBay share the 3PL, set allocation rules so Amazon FBM does not empty the site. Read prevent overselling.
Demand control
Pause autos on true OOS ASINs. Raising bids into empty buy boxes burns cash.
Worked example
ASIN sells 25/day normal, 55/day peak. FBA has 80 units (~1.5 peak days). 3PL has 600. Missed 28 Oct UK arrival guidance; ocean lands mid-December. You inbound 200 from 3PL (~9 days door-to-door including receive) and enable FBM overflow. Ads stay on because a fulfillable path exists.
Common mistakes
- Huge non-hero inbounds stuck behind appointments.
- FBM without labour.
- Ignoring restock limits.
- Tracking ship date instead of fulfillable date.
- Forgetting peak fee uplift on units you do sell.
Briefing finance
Say: “BF readiness arrival target was 28 Oct UK; we missed event-week FBA cover; recovery is transfer + FBM; January freight rebuilds after the spike.” That stops panic POs that arrive when demand has already fallen.
A 10-day operating cadence
Peak weeks reward boring rhythm. Use a daily 20-minute stand-up with the same agenda: stockouts in the next 72 hours, inbounds that slipped, ad spend on thin cover, and warehouse labour. Write decisions in a shared note so night shifts and agencies see the same truth.
Assign a single owner for Amazon inbound appointments, a single owner for 3PL labour, and a single owner for ads budgets. Split ownership without a RACI chart is how two people both assume the other paused the campaign.
On Mondays, refresh forward daily rates from the last seven sellable days plus the planned promo calendar. On Wednesdays, re-check restock limits and stranded inventory. On Fridays, snapshot cover for the top 50 SKUs and archive it — you will want that file when January asks what happened.
Cash, fees and contribution profit
Black Friday is not only a units problem. Ad auctions clear higher, refund rates rise, and Amazon festive peak fulfilment fees (where they apply) sit on top of ordinary FBA fees during the published peak window. Re-run contribution profit with peak CPC and peak fees before you approve air freight.
A simple gate: emergency inbound is allowed only when expected contribution after peak fees and freight still clears your floor margin. If it does not, throttle demand instead of buying expensive volume that arrives as the spike ends.
Keep a watch list of aged FBA risk for leftovers. Units that miss the sale and sit into Q1 can attract storage pressure. Plan removals or outlet pricing in December rather than discovering the bill in February.
People, carriers and cut-off times
Inventory plans fail when nobody booked Saturday labour. Confirm 3PL cut-offs for Friday and Cyber Monday in writing. Ask which carriers still pick up late afternoon. Print a packing rules sheet for FBA cartons so you do not burn a day on labelling errors.
Customer service needs macros before the weekend: delay, partial shipment, substitute, and “back on X date”. Silence in the inbox is not calm customers — it is chargebacks later.
After the weekend
On Tuesday, reconcile what sold versus the forecast by SKU. Raise or cut January POs from that file, not from vibes. Mark which backups (FBM, transfers) you would reuse next year and which were chaos. That note becomes next October’s checklist.
How OmniRestock helps
OmniRestock keeps FBA and own warehouses as separate stock sources, forecasts per SKU, and shows stockout and order-by dates so peak decisions stay coherent. Draft POs respect MOQ and case pack; stock write and supplier emails stay off until you enable them. Alerts can go to email, Slack or Teams. If you need a prioritised list before connecting everything, start with the free stockout report.
What “missed cutoff” actually means in 2026
Amazon’s US Holiday 2026 guidance centred on ship-create windows: AWD around 14 October, FBA with minimal splits around 21 October, and Amazon-optimised splits around 28 October for most sellers. UK festive planning posts pair inbound dates with peak fulfilment fees from 15 October 2026 to 14 January 2027. Always re-open the live Seller Central Help page for your marketplace — guidance can be restated without a new blog post.
Missing the window does not mean the year is over. It means FBA may not be your peak fulfilment path for that ASIN. Switch the offer to FBM or a 3PL that can pick within your SLA, lower the advertising aggressiveness, and protect Buy Box continuity with honest handling times.
Recovery sequence that protects rank
First, freeze new FBA shipment plans that repeatedly fail capacity checks — they burn time. Second, pick the top 20% of revenue ASINs and move them to merchant-fulfilled with realistic transit. Third, set a reorder point that assumes longer FBA lead times through January so January restock is not planned with October assumptions. Fourth, document the missed window so next year’s PO calendar starts two weeks earlier.
Use the days of inventory calculator and our inbound cutoffs update when you brief suppliers.
FBM and 3PL playbook when FBA is late
Merchant-fulfilled recovery only works if handling times and carrier SLAs match what the listing promises. Audit your default handling time before flipping offers. Stage pick locations for the top ASINs so the first two days of peak are not spent hunting cartons. If you use a 3PL, send a peak SKU list with units and pack notes now — do not dump a surprise ASN on Wednesday of BF week.
Price for the real fulfilment cost. FBM postage and pick fees often exceed FBA peak fees on small parcels, but a live offer beats a suppressed FBA listing. Keep a simple contribution check: sale price minus product cost minus pick/pack minus postage minus ads. If contribution turns negative at your expected CPC, cut ads before you cut the offer.
Communicate internally with one source of truth. Put FBA inbound ETAs, FBM switches and ad pauses on the same Slack channel or Teams board. Link the UK peak fees update so finance and ops argue from the same fee card.
