Black Friday inventory checklist: 3 weeks to go

Black Friday 2026 is 27 November. With about three weeks left, protect cover, ads and cash with this UK-first checklist.

Why the next three weeks matter

Black Friday 2026 is Friday 27 November; Cyber Monday is 30 November. Roughly three weeks out, most UK sellers are past Amazon’s published FBA arrival guidance for Black Friday Week readiness (28 October 2026 for UK FBA in Amazon’s Seller Central UK peak-season forum post — that is an arrival-at-FC date, not a ship-by date). The job now is recovery and protection: transfers, selective air, FBM/3PL backups, ads discipline and focus on revenue-critical SKUs.

Use this as an operating checklist with owners and dates. Skip healthy long-cover lines and spend time where stockouts would waste ad spend.

Step 1 — Stockout-priority list today

Per SKU and warehouse you need sellable on-hand, inbound with ETA, a forward peak daily rate, and an implied stockout date. Trailing averages understate Black Friday if ads or discounts are about to rise.

If your stack is slow, start with the free stockout report plus channel exports. Sort by contribution profit at risk over 21–35 days. Tag lines: FBA short, own-warehouse short, inbound late, or demand uncertain.

Example: a SKU contributes £8 after ads; peak week forecast 500 units; you can cover 320. Risk ≈ 180×£8 = £1,440 before rank damage — higher priority than a slow SKU with 90 days of cover.

Step 2 — Split FBA from your own pool

FBA serves Amazon; your warehouse or 3PL serves other channels and FBM. Never blend them into one comfort number. If FBA is thin and the 3PL is fat, plan a transfer including receiving time. If both are thin, throttle demand or pay for emergency inbound deliberately.

Step 3 — Re-forecast with uplift

Use last year’s BF week units, correct for stockout days, adjust for deal depth and ad budget, then convert to a daily rate for 27 Nov–1 Dec. See forecasting Black Friday demand. Quick checks: DOI calculator, FBA send-in calculator.

Step 4 — Freeze speculative POs; accelerate critical ones

Do not place speculative ocean buys that arrive in January to “feel busy”. Do chase split shipments, air only when contribution clears, and delay dead stock to free cash and restock capacity. Round with the MOQ & case pack tool.

Step 5 — FBM / 3PL pressure valve

Decide which ASINs can sell merchant-fulfilled if FBA dies. Confirm labour and cut-offs before Thursday. Missing Prime often beats a hard OOS. More in missed FBA cutoff.

Step 6 — Ads and deals follow inventory

Pause or cap ads on SKUs with under a week of cover unless inbound lands inside that window. Deal calendars ≠ inbound calendars. TikTok Shop is coming soon on OmniRestock (pending partner approval); if you sell there elsewhere, count that velocity in the shared pool so you do not oversell — see prevent overselling.

Step 7 — Thursday war room

  • Top 20 revenue SKUs: cover, ETA, owner.
  • FBA receiving delays.
  • 3PL labour and carrier pickups.
  • CS macros.
  • Cash for ads and refunds.

Worked example

HERO-BLK: 40/day normal; last BF week 420 sold with two OOS days. Hold 500 FBA + 200 3PL. Transfer 150 to FBA (six-day lane) before 27 Nov. Peak 70/day × 5 days = 350 need; 650 FBA after transfer clears. Skip transfer: 500÷70 ≈ 7 days — stockout Saturday.

Common mistakes

  • Trusting quiet October averages.
  • Blending warehouse pools.
  • Launching untested SKUs into peak.
  • Ignoring cartons and limits.
  • Forgetting aged inventory on leftovers.
  • Discovering Friday the 3PL is shut.

A 10-day operating cadence

Peak weeks reward boring rhythm. Use a daily 20-minute stand-up with the same agenda: stockouts in the next 72 hours, inbounds that slipped, ad spend on thin cover, and warehouse labour. Write decisions in a shared note so night shifts and agencies see the same truth.

Assign a single owner for Amazon inbound appointments, a single owner for 3PL labour, and a single owner for ads budgets. Split ownership without a RACI chart is how two people both assume the other paused the campaign.

On Mondays, refresh forward daily rates from the last seven sellable days plus the planned promo calendar. On Wednesdays, re-check restock limits and stranded inventory. On Fridays, snapshot cover for the top 50 SKUs and archive it — you will want that file when January asks what happened.

Cash, fees and contribution profit

Black Friday is not only a units problem. Ad auctions clear higher, refund rates rise, and Amazon festive peak fulfilment fees (where they apply) sit on top of ordinary FBA fees during the published peak window. Re-run contribution profit with peak CPC and peak fees before you approve air freight.

A simple gate: emergency inbound is allowed only when expected contribution after peak fees and freight still clears your floor margin. If it does not, throttle demand instead of buying expensive volume that arrives as the spike ends.

Keep a watch list of aged FBA risk for leftovers. Units that miss the sale and sit into Q1 can attract storage pressure. Plan removals or outlet pricing in December rather than discovering the bill in February.

People, carriers and cut-off times

Inventory plans fail when nobody booked Saturday labour. Confirm 3PL cut-offs for Friday and Cyber Monday in writing. Ask which carriers still pick up late afternoon. Print a packing rules sheet for FBA cartons so you do not burn a day on labelling errors.

Customer service needs macros before the weekend: delay, partial shipment, substitute, and “back on X date”. Silence in the inbox is not calm customers — it is chargebacks later.

After the weekend

On Tuesday, reconcile what sold versus the forecast by SKU. Raise or cut January POs from that file, not from vibes. Mark which backups (FBM, transfers) you would reuse next year and which were chaos. That note becomes next October’s checklist.

How OmniRestock helps

OmniRestock keeps FBA and own warehouses as separate stock sources, forecasts per SKU, and shows stockout and order-by dates so peak decisions stay coherent. Draft POs respect MOQ and case pack; stock write and supplier emails stay off until you enable them. Alerts can go to email, Slack or Teams. If you need a prioritised list before connecting everything, start with the free stockout report.

Three-week runway: day-by-day control points

With three weeks to Black Friday, treat every SKU as either a deal driver, a margin defender or a long-tail filler. Deal drivers need inbound certainty and ad budget already booked. Margin defenders need honest landed cost after peak fulfilment fees. Long-tail fillers should not steal receiving capacity from the first two groups.

Build a single sheet (or OmniRestock view) with columns for on-hand, inbound ETA, forecast uplift, days of cover at peak velocity, and channel. Sort by stockout date ascending. Anything stockout-dated before Cyber Monday with no inbound that can arrive in time becomes an FBM or pause-ads candidate — not a hope-based FBA shipment.

Run a mid-week checkpoint every Wednesday: compare actual units sold versus the uplift curve, and cut or raise send-in quantities while Amazon still shows capacity. Do not wait for the final weekend to discover restock limits blocked the only plan you had.

Shared pool buffers before you scale ads

Multichannel sellers lose money when Amazon, Shopify and marketplaces draw from one physical pile without buffers. Assign an Amazon-reserved quantity and a web-reserved quantity even if the warehouse location is shared. Publish only the channel slice to each storefront. When TikTok Shop is still “coming soon”, leave a placeholder buffer so you do not promise the same carton twice once the channel goes live.

Link this checklist to the free stockout report, the FBA send-in calculator and the days of cover glossary term so every owner on the team uses the same definitions.
